Mosaic Company Navigates Challenging Phosphate Market Amidst Sulfur Shortages

During its second-quarter 2026 earnings review, Mosaic Company outlined the significant challenges posed by persistent sulfur shortages. These constraints are severely impacting its phosphate fertilizer production across the U.S. and Brazil, leading to facility curtailments and higher operational costs. However, the company is implementing strategic measures to bolster its financial health and navigate this difficult market, focusing on cost efficiencies and liquidity management, which are crucial for sustaining its market position amidst global supply chain disruptions.

The core issue highlighted in Mosaic's recent financial update is the critical scarcity of sulfur, a vital raw material for phosphate production. This shortage has compelled the company to drastically cut back on its output, with operations in Louisiana fully halted and Florida facilities running at reduced capacities. Management explicitly warned that if these supply chain interruptions continue, global phosphate output could plummet by as much as 30 million tons compared to the previous year. Such a reduction could have far-reaching implications, potentially leading to decreased fertilizer application rates, subsequently affecting crop yields, and raising global food security concerns. The Strait of Hormuz closure and a blockade in Kazakhstan were cited as primary factors disrupting global sulfur distribution, pushing spot prices to unsustainable levels for the phosphate industry.

In response to these market dynamics, Mosaic is projecting a decrease in third-quarter phosphate volumes, expected to range between 1.1 and 1.4 million tons. Concurrently, sulfur costs are anticipated to climb significantly, reaching approximately $700–$710 per ton. Despite the challenges of lower sequential stripping margins and increased idle expenses, the company expects Diammonium Phosphate (DAP) pricing, forecasted at $820–$840 per ton, to help maintain profit margins above historical averages. This indicates a robust demand for phosphate products, allowing Mosaic to offset some of the heightened input costs.

To further reinforce its financial stability, Mosaic is proactively strengthening its liquidity and cash flow. The company has reduced its Selling, General, and Administrative (SG&A) expenses by 20% year-over-year through disciplined spending and divestitures. Additionally, it has lowered its capital expenditure guidance for 2026 to $1.2 billion and aims to release $300–$500 million in working capital. These measures, combined with securing a $1 billion term loan to refinance commercial-paper maturities, underscore Mosaic's commitment to maintaining a strong balance sheet without tapping into its $2.5 billion revolving credit facility.

Looking ahead, Mosaic anticipates its free cash flow to improve in the third and fourth quarters, supported by reduced spending, ongoing cost optimizations, and the projected working capital release. The company is also evaluating strategic divestment opportunities, including its Araxá complex, and land holdings. While the purified phosphoric acid and battery cathode materials project has been discontinued, Mosaic Biosciences is showing promise, with expected sales of $30 million in Brazil during the third quarter and an anticipated doubling of revenue this year. These diverse efforts demonstrate Mosaic's adaptive strategy to navigate current market headwinds and secure long-term growth.
